A small business marketing budget is the yearly amount you set to win and keep customers, including ad spend, services and staff time. BDC puts it at 2 to 5% of revenue for B2B and 5 to 10% for B2C. A percent rule is fast but ignores Kansas City prices and what share AI assistants can read.
Bottom line
Start with the BDC range (2 to 5% of revenue for B2B, 5 to 10% for B2C) if you have never set a number. Then price your real lines in the calculator below.
Pay for done-for-you listings, ads or email if a full-time Kansas City hire (about $8,830 a month with benefits) costs more than your whole monthly target.
Skip a full-time marketing hire unless your monthly target clears about $8,830 and still leaves room for ad spend.

Key facts
- Median Kansas City marketing specialist pay is $72,580 a year (BLS, May 2025).
- Benefits make up 31.5% of employer costs for full-time private industry workers (BLS, June 2026).
- Rule of thumb: B2B spends 2 to 5% of revenue on marketing, B2C 5 to 10% (BDC).
- Google users clicked a result in 8% of visits with an AI summary, 15% without (Pew Research Center).
- 1 of 15 top-ranking budget calculators mentioned ChatGPT, Gemini, Perplexity or AI search (my audit, 2026-10-29).
What a marketing budget is, and what it is not
A marketing budget is the full yearly cost to win and keep customers. That includes ad spend paid to platforms, services you buy, tools, and in-house staff time with benefits counted.
It is not your ad budget alone, and it is not a marketing plan. It is not a quote from anyone. It does not promise leads.
There are three common ways to set one. A percent-of-revenue rule gives you a range fast. The objective-and-task method adds up the cost of the lines you actually need. Customer acquisition cost math multiplies what one new customer costs by how many you want. This calculator uses the first to set the range and the second to check it.
AI search visibility (some people call it AEO or GEO) sits inside the budget. It covers the listings, reviews, pages and crawler access that assistants read, so it is not a separate pot of money.

Your numbers stay in this browser. Prices are the published lines from my two Kansas City businesses; swap in any quote you have with the "other" fields.
How the math works
- Target range: revenue x 2% to 5% for B2B, or 5% to 10% for B2C. This is BDC's published rule of thumb. The SBA guide gives no percent.
- Pace point: "hold steady" uses the low end, "grow" uses the middle (3.5% B2B, 7.5% B2C), and "push hard" uses the high end.
- Google Ads spend: daily budget x 30.4 = monthly spend, which is how Google Ads Help defines a monthly budget. Management at $1,850 a month is added on top.
- In-house hours: hours a week x 52 / 12 x $50.95. That $50.95 is the Kansas City median hourly wage of $34.90 divided by 0.685, because BLS reports that wages are 68.5% of employer costs for full-time private workers.
- Full-time hire comparison: $72,580 / 0.685 = about $105,956 a year, or about $8,830 a month.
- AI-readable share: (listings + website, FAQ and AI search upkeep) / plan total. Email, Google Ads and other ads do not count. No published study says what this share should be, so the calculator shows yours and does not set a target.
Here is the sample in numbers. A B2C business with $900,000 in revenue gets a target of $45,000 to $90,000 a year ($3,750 to $7,500 a month), and the "grow" pace lands at $5,625 a month. The plan is Map Pack $1,150 + Google Ads management $1,850 + ad spend of $30 a day x 30.4 = $912 + weekly email $3,900 + website and AI search upkeep $300. That totals $8,112 a month, or $97,344 for the first year, which is $7,344 over the high end. Its AI-readable share is (1,150 + 300) / 8,112 = 17.9%.

How AI search changes where the budget goes
Buying clicks gets you less when an AI summary sits on top. Pew found that Google users who saw an AI summary clicked a regular result in 8% of visits, against 15% for users who did not see one. They clicked a link inside the summary in 1% of visits. In March 2025, 18% of Google searches produced a summary, and 60% of searches starting with who, what, when or why did.
Assistants check ordinary things. Google says you need nothing special:
"There are no additional requirements to appear in AI Overviews or AI Mode, nor other special optimizations necessary."
Google Search Central, AI features and your website
Your page still has to be indexed and eligible to show with a snippet. On the ChatGPT side, crawler access matters:
"Sites that are opted out of OAI-SearchBot will not be shown in ChatGPT search answers, though can still appear as navigational links."
OpenAI, Overview of OpenAI Crawlers
Big companies are moving money. Gartner's 2026 CMO survey says marketing leaders put 15.3% of marketing budgets toward AI. Most respondents report over $1 billion in revenue, and the figure covers AI tools broadly, so it is not a small business AI search benchmark.
For a Kansas City budget, this means putting a fixed slice on what assistants read: listings, reviews, plain-text pages with prices and FAQs, and a robots.txt that lets the crawlers in. In my AI visibility scorecard test, 21 of 24 Kansas City AI answers named or linked a directory or review site. The full how-to is in how to get your Kansas City business in ChatGPT and Gemini. This work improves the chance of being named or cited. Nobody can promise it.
Our data: what 15 top-ranking budget calculators leave out
On October 29, 2026, I pulled Google US page 1 for "small business marketing budget calculator" and "marketing budget calculator kansas city," dropped social, video, bank and generic finance results, and opened the 15 pages left in a headless Chrome browser. A script checked the visible text and each site's robots.txt. One page (futureproofdigital.ie) blocked the script, so I read it by hand and left its email field and robots.txt unchecked. The limits: this is text matching, on one day, from one location, and "email field" includes newsletter boxes.
| What I checked | Pages (of 15) |
|---|---|
| Use a percent-of-revenue method | 10 |
| Mention an in-house salary or hire cost | 8 |
| Mention ChatGPT, Gemini, Perplexity or any AI search term | 1 (infikeytechnologies.com) |
| Mention Kansas City | 1 (fundamarketing.com, a lead form with 103 words of visible text) |
| Name any data source (SBA, BLS, Gartner, Deloitte, the CMO Survey, Duke) | 6 |
| Have an email field somewhere on the page | 8 (14 checked) |
| robots.txt blocks ClaudeBot and Google-Extended | 1 (14 checked, lyfemarketing.com) |
| robots.txt blocks OAI-SearchBot or PerplexityBot | 0 (14 checked) |
| Last-modified date found | 10 (oldest 2024-05-16, newest 2026-10-05) |
| Show Kansas City wage data or a local published price list | 0 |
Only 1 of the 15 pages mentions AI search, and only 1 mentions Kansas City. None shows Kansas City wages or local published prices. The #1 result labels its percent table "SBA Average Guide," but the SBA guide gives no percent. BDC's 2 to 5% (B2B) and 5 to 10% (B2C) is the documented public-agency version. The raw rows are in the audit CSV.
Example 1, the sample plan. At $900,000 in B2C revenue, the target tops out at $90,000. A plan of Map Pack, Google Ads with $30 a day in spend, weekly email and $300 of upkeep comes to $97,344 for the first year. A percent rule alone would never show that gap of $7,344.
Example 2, what a hire really costs. Kansas City specialists earn $56,080 to $98,990 between the 25th and 75th percentiles. With benefits, that becomes about $81,869 to $144,511 ($56,080 / 0.685 and $98,990 / 0.685). That spread is wider than many small business marketing budgets.
How to set your Kansas City marketing budget, step by step
1. Write down last year's revenue and every marketing cost
Pull revenue from your books. List every marketing cost: ad spend, agency fees, tools, printing, sponsorships. Add your own hours at an honest rate, because your time is not free.
Time: about 1 to 2 hours, my estimate.
Done when: you have one sheet with revenue, every cost line, and a monthly total that includes your hours.
2. Pick B2B or B2C and a pace, then get your range
Choose whoever brings in most of your revenue, consumers or businesses. Pick "hold steady," "grow" or "push hard," and read the target range from the calculator.
Time: about 5 minutes, my estimate.
Done when: you have a yearly low end, high end and pace number written next to last year's actual spend.
3. Price the lines you actually need
Use published prices or written quotes only: listings, ads with spend, email and content. A verbal "it depends" is not a price. My Kansas City SEO cost page lists the local sites that publish theirs.
Time: about 1 to 3 hours, my estimate.
Done when: every line in the calculator holds a dollar figure you can point to on a page or in writing.
4. Decide hire vs buy vs do it yourself
Compare the loaded Kansas City wage (about $8,830 a month full time, about $4,416 for 20 hours a week) to the services that cover the same work. If you need help hiring a consultant instead, read how I would pick a Kansas City marketing consultant or choosing a Kansas City SEO consultant.
Time: about 1 hour, my estimate.
Done when: each line has an owner, whether that is you, a staff member or a named service, and its monthly cost includes benefits or ad spend.
5. Put a fixed slice on what AI assistants read, and test what they say now
Fund your Google and Bing listings, review requests, and plain-text pages with prices and FAQs. Check that robots.txt does not block OAI-SearchBot or PerplexityBot. Then run the AI visibility scorecard to see whether assistants name you today.
Time: about 30 minutes to set the slice and run the test, my estimate.
Done when: the calculator shows a nonzero AI-readable share, and you have saved today's AI answers as a baseline.
6. Review every 90 days and cut what cannot show results
The SBA's advice is short: "Plan to compare your marketing and sales costs to the revenue it generates." Every 90 days, line up each cost against leads, booked jobs and a monthly AI answer check. Cut the line that cannot show anything. If you also pay for AI tools, my AI cost and payback calculator runs the same test on them.
Time: about 1 hour a quarter, my estimate.
Done when: each line has a leads, jobs and revenue number next to it, and you have kept, changed or cut it in writing.
Mistakes that cost the most
Pricing a hire on pay alone
The median Kansas City specialist earns $72,580. With benefits, that person costs $105,956 ($72,580 / 0.685). Budgeting on pay leaves a gap of $33,376 a year.
Fix: divide any salary by 0.685 before you compare it to anything.
Treating Google Ads management as the whole cost
Management at Kansas City SEO Services (my business) is $1,850 a month, and ad spend goes on top. At $30 a day, spend is $30 x 30.4 = $912, so the real cost is $2,762 a month, or $33,144 a year.
Fix: enter your daily ad budget in the calculator so the spend line shows up.
Putting $0 on what AI assistants read and judging only by clicks
Clicks drop from 15% to 8% of visits when an AI summary shows, about 47% fewer ((15 minus 8) / 15). If robots.txt opts you out of OAI-SearchBot, you are not shown in ChatGPT search answers at all. A done-for-you listing cleanup like my Listing Fix at Kansas City SEO Services (my business) is $795 one time, and doing it yourself costs $0 plus your hours.
Fix: fund listings and plain-text pages first, then judge results by leads and AI answers, not clicks alone.
Do it yourself vs hire vs buy published services
| Option | Monthly cost | Time to start | Your effort | Best for |
|---|---|---|---|---|
| Do it yourself | $0 plus your hours | Today | High | Tight budgets and owners who already write and edit listings |
| Part-time in-house marketer, 20 hours a week | about $4,416 loaded | 1 to 2 months to hire, my estimate | Medium (you manage them) | Steady local work across several lines |
| Full-time KC marketing specialist | about $8,830 loaded | 1 to 3 months to hire, my estimate | Medium (you manage them) | Monthly targets well above $8,830 |
| Kansas City SEO Services Map Pack (mine) | $1,150, 3-month minimum | About 1 week, my estimate | Low | Service-area and storefront businesses that need listings and reviews kept up |
| Email Marketing KC weekly emails (mine) | $3,900 | About 1 to 2 weeks, my estimate | Low (no drafts to approve) | Businesses with a customer list that want weekly sends |
| Google Ads management through Kansas City SEO Services (mine) | $1,850 plus ad spend | About 1 to 2 weeks, my estimate | Low | Businesses ready to pay for clicks and track booked jobs |
My pick for most Kansas City small businesses: fix your listings first (yourself for $0 or with a $795 Listing Fix from Kansas City SEO Services, my business). Then add one paid line you can measure, and hire only when the loaded wage fits inside your target range with room left for spend.
How I compared the options
| Criterion | Weight | What it measures |
|---|---|---|
| Total cost per year in Kansas City | 30% | Loaded wages, fees and ad spend over 12 months |
| Effect on whether buyers and AI assistants can find and verify you | 25% | Listings, reviews, plain-text pages and crawler access |
| Time to first result you can check | 20% | How soon you can see a listing change, a lead or an AI answer |
| Owner time needed | 15% | Hours a week you spend managing or doing the work |
| Ease of stopping or switching | 10% | Minimums, notice periods and severance risk |
Cost leads because a small business budget is fixed, and a line you cannot afford for 12 months will not last long enough to show anything.
Kansas City SEO Services and Email Marketing KC are my businesses. Their published prices appear in the calculator and tables, so read those rows with that in mind. Ad spend goes to Google, not to me. The calculator is free, asks for no email, and sends nothing to me.
Where to start, by type of business
Home service trades with a service area
Best first move: clean up your Google Business Profile and Bing listing, yourself or through a $795 Listing Fix at Kansas City SEO Services (my business). Google says local results are mainly based on "relevance, distance, and popularity."
Watch out for: ad spend that grows faster than booked jobs. $30 a day is $912 a month before management.
Trade-off: Map Pack has a 3-month minimum, so you commit $3,450 (3 x $1,150) before you judge it.
Shops, restaurants and clinics with a customer list
Best first move: test email before you commit monthly. The 4-email pilot from Email Marketing KC (my business) is $600 to $1,200, and the floor is set by list size before the first send.
Watch out for: the tool bill. You keep paying for your own email software on top of any service.
Trade-off: weekly emails cost $46,800 a year, more than half of a $90,000 B2C target.
B2B and professional services
Best first move: plain-text service pages with prices and FAQs, because assistants and buyers both check them before they call.
Watch out for: hiring too early. At BDC's 5% high end, a full-time loaded specialist ($105,956) fits only above about $2.1 million in revenue ($105,956 / 0.05 = $2,119,120).
Trade-off: the B2B range of 2 to 5% leaves little room, so every line has to earn its spot.
- If you are a trade with a service area: start with listings and reviews. Watch out for ad spend with no booked-job tracking.
- If you are a shop, restaurant or clinic with a list: start with a short email test. Watch out for monthly plans that eat the whole budget.
- If you are B2B or a professional service: start with priced, plain-text pages and crawler access. Watch out for a full-time hire below about $2.1 million in revenue.
Who this is not for
Pre-revenue startups. A percent of zero is zero. Use a customer acquisition cost plan instead: what one customer costs times how many you need.
Companies with an in-house team and budgets in the millions. Gartner's 2026 survey (7.8% of revenue, 15.3% of marketing budgets to AI) is built from much larger firms and will fit you better.
Anyone who wants a promised lead count or AI placement. Nobody can sell that honestly. This page helps you spend on things that improve the chance of being named or cited, and nothing more. More about how I work is on my about page.
How I put this together
On October 29, 2026, I read the top 3 Google US results for "small business marketing budget calculator."
Pronto Marketing's calculator is fast (revenue x 6%, 9% or 14%), offers a 50/50 proven versus new channels rule, and includes a worked acquisition cost example. It gates the PDF behind name and email, labels its table "SBA Average Guide" though the SBA publishes no percent, and has no salary math, AI search or local data.
Futureproof Digital's calculator ties the budget to a revenue goal, explains CAC to LTV, and walks through a salon example. It is an Irish page in euros, and its industry table has no sources and no AI search angle.
LYFE Marketing's guide gives six clear steps and a budget = CAC x customers formula. It uses a 10% rule with no named data, gates its quiz, has no salary math or AI search, and its robots.txt blocks ClaudeBot and Google-Extended.
This page adds: Kansas City BLS wages with benefits math shown, BDC cited correctly and the SBA's actual advice, published local prices, an audit of 15 ranking pages with the CSV, an AI-readable share in the calculator, priced mistakes, and no email gate.
Frequently asked questions
How much should a small business in Kansas City spend on marketing?
Start with BDC's rule of thumb: 2 to 5% of revenue for B2B and 5 to 10% for B2C. On $900,000 of consumer revenue, that is $45,000 to $90,000 a year. Then price your actual lines in the calculator, because one full-time Kansas City marketing specialist costs about $105,956 a year with benefits.
What percent of revenue should go to marketing?
No public agency sets one number. BDC calls 2 to 5% (B2B) and 5 to 10% (B2C) a common rule of thumb, and the SBA guide gives no percent: it says to compare your marketing and sales costs to the revenue they generate. Gartner's 7.8% figure for 2026 comes mostly from companies with more than $1 billion in revenue.
Is it cheaper to hire a marketer or pay an agency in Kansas City?
It depends on how many hours of work you need. A full-time Kansas City marketing specialist at the median wage costs about $8,830 a month with benefits ($72,580 / 0.685 / 12), and 20 hours a week costs about $4,416 a month. A published service such as a $1,150 a month Map Pack plan costs less, but it covers one line of work, not everything a staff member does.
How much does SEO and Google Ads cost a month in Kansas City?
My October 25, 2026 audit found a median entry SEO price of $1,000 a month among the 7 Kansas City sites that publish one. Kansas City SEO Services (my business) publishes Map Pack at $1,150 a month and Google Ads management at $1,850 a month plus ad spend. At $30 a day, ad spend adds $912 a month (30 x 30.4).
How much does email marketing cost for a small business?
Email Marketing KC (my business) publishes a 4-email pilot at $600 to $1,200, an email review at $747, setup at $2,800, monthly emails at $1,850 a month, weekly emails at $3,900 a month, and daily emails from a $6,500 monthly floor. You also keep paying for your own email tool.
Should part of my marketing budget go to AI search like ChatGPT?
Yes, a fixed slice, but no published study says what percent it should be. Google says AI Overviews need no special optimization beyond being indexed and eligible for a snippet, and OpenAI says sites opted out of OAI-SearchBot are not shown in ChatGPT search answers, so the money goes to listings, reviews, plain-text pages and crawler access. Nobody can promise that an assistant will name your business.
Does the 10% of revenue rule work for small businesses?
For a consumer business pushing growth it can, because 10% is the top of BDC's B2C range of 5 to 10%. For a B2B firm it is double BDC's high end of 5%. Either way, check it against what your lines actually cost in Kansas City.
Run the calculator with your own numbers first. Then, if listings are your gap, ask Kansas City SEO Services (my business) for the free Map Pack Check. If email is your gap, ask Email Marketing KC (my business) about the 4-email pilot. Or send your plan to [email protected] and I will tell you which line I would cut first.
